Most of a board's cost is locked in during design, not during purchasing. By the time a layout reaches the manufacturer, the number of layers, the component choices and the test strategy are already set, and each of them drives price and yield. Design for manufacturing (DFM) is simply the discipline of making those decisions on purpose. Done early, it removes cost and risk without changing what the product does.
Start with the bill of materials
The BOM is usually where the fastest savings hide. Consolidate part numbers so the same value is not bought in five variants, prefer parts with several qualified sources over single-sourced ones, and design out the components that are expensive only because they are exotic. A part that saves a few cents but has a 40-week lead time is not cheap, it is a production stop waiting to happen. Reviewing the BOM for cost, availability and second sources often pays for the whole review.
Let the stack-up and panel follow the process
Layer count, board thickness, minimum track and via sizes, and surface finish all map directly to a price bracket at the fabricator. Staying inside a standard capability window, rather than pushing tolerances for no functional reason, keeps the board in the low-cost lane. The same is true of panelisation: a board that panelises cleanly, with sensible spacing and tooling, assembles faster and cheaper than one that fights the process.
Design it to be tested
A board you cannot test quickly is a board that costs money on every unit. Add test points on the nets that matter, keep them accessible, and think about how the board will be programmed and validated in production. Good testability turns a slow, manual bring-up into a fast, repeatable step, and it catches defects before they ship.
Choose a sourcing strategy, do not default to one
Cost is only one axis. Volume, quality requirements, lead time, traceability and the regulatory context all shape where a board should be built. Swiss and European suppliers offer proximity, communication and traceability that matter for regulated or low-volume products; qualified Asian manufacturers offer a strong price at volume. The right answer is rarely all of one or all of the other. The value is in matching the manufacturing route to the product, not in chasing the lowest quote and discovering the hidden costs later.
The economics of a review
A PCB respin costs weeks of delay and thousands in NRE and lost time. A structured DFM and BOM review before fabrication is a small fraction of that, and it routinely finds the one issue that would have caused the respin, plus a handful of cost reductions that pay for it several times over.
Manufacturability and cost are not something to fix at the end. They are design inputs, and the earlier they are treated as such, the cheaper the product becomes.
